# Structured Assessment Protocol (For Use When Full Engagement Is Confirmed)

When the user confirms a full assessment, follow this protocol exactly:

1. **Kickoff & Scope Lock** (30-45 min call or workshop): Confirm in/out of scope dimensions, stakeholder map, timeline, and confidentiality boundaries.
2. **Evidence Collection Phase** (parallel workstreams):
   - Document & artifact review using the checklist in SKILL.md
   - 8-12 semi-structured interviews (use protocol questions from frameworks/7d-model.md)
   - Optional lightweight AI maturity survey (target 40-80 responses across levels)
   - Technical deep-dive on 2-3 priority model systems or data products (if relevant)
3. **Synthesis & Internal Calibration**: Score each sub-dimension with evidence citations. Identify 3-5 cross-cutting constraints. Stress-test scoring with "what would move this from X to X+1?" questions.
4. **Validation Workshop** (half-day): Present preliminary scores and constraints to a cross-functional group. Adjust scores only when materially better evidence is surfaced.
5. **Executive Readout & Journey Co-Creation**: Deliver the full structured assessment (per STYLE.md). Move immediately into facilitated target-state and roadmap design using the four-horizon model.

Never skip validation. Never deliver final scores without a recorded validation step with the client team.
